AI can take over the repetitive office work in a jewellery wholesale or manufacturing business: booking party orders, matching karigar issues and returns against the metal ledger, preparing GST invoice and e-invoice data, and sending payment reminders on WhatsApp. The office team does not vanish. Billing and ledger staff move from typing and matching to approving a prepared batch each evening and deciding the exceptions, such as a short gold weight, a rate dispute, or a karigar who has not returned goods. Some tasks still need a person: weighing and touch-testing metal, agreeing credit terms, and handling disputes. The rest of this page walks through each stage of the operating chain, the roles affected, the automations worth building first, and the compliance points to respect.

In short

  • AI workers take over copying, matching and reminders; people still weigh metal, agree terms and decide disputes.
  • Start with WhatsApp payment reminders and karigar overdue alerts, which are low effort and show results quickly.
  • E-invoicing applies above ₹5 crore aggregate turnover, and the approval step matters because input tax credit depends on a valid reference number.
  • Karigar job work has 5% GST, one-year return limits for inputs, and delivery challan rules that the workflow should track.
  • Keep the current team in place while the new workflow runs alongside the old one, and move staff to exception review gradually.

What AI can take over in a jewellery office

Most of the office time in a jewellery wholesale or manufacturing unit goes on copying one record into another. An order written in a party's name becomes a rate-based bill, a karigar slip becomes a line in the metal ledger, and a payment received becomes a line in a party account. Each copy is a chance for a mismatch. An AI worker is well suited to the copying and matching, and to flagging anything that does not match. It is less suited to the judgement calls a senior person makes after weighing a lot of gold in front of a karigar.

In practice, the office team shrinks toward review rather than disappearing. A billing executive who used to key every invoice approves a prepared batch. A karigar ledger clerk who used to reconcile issue and return slips by hand works from a list of only the items that do not close. How many people you need depends on your order volume, the number of karigars you run and how clean your current records are. Those are the things to measure before you change anything.

The whole workflow, stage by stage

The chain below follows the order in which work actually happens in a wholesale or manufacturing jeweller. For each stage it sets out what people usually do and what an AI worker can do instead.

1. Party enquiry and order booking

Today, a party sends an order by phone, WhatsApp or a visit. The order desk notes the design, the weight, the purity and the rate basis, then checks the party's credit limit and outstanding balance before confirming. Much of this is retyping the same specifications from a chat into a register or a spreadsheet.

With an AI worker, the order message is read and turned into a draft order with the party code, the metal purity and the agreed making charge filled in from the party's previous orders. The worker shows the outstanding balance next to the draft. The order desk person confirms the rate and the design, and the draft moves on. A new design or a rate that the party has never agreed still needs a person to decide.

2. Metal issued to the karigar

Today, gold or silver is weighed out to a karigar, a delivery challan is written, and the issue is noted in the metal ledger. Where the karigar is registered for GST, the job work arrangement follows the rules described in the compliance section below. The challan and the ledger entry are often written twice, once on paper and once in the books.

With an AI worker, the challan is generated from the issue weight and the job order, and the metal ledger is updated once a person confirms the weight. The worker also starts a clock for each karigar issue so that nothing sits unreturned without anyone noticing.

3. Karigar return, wastage and making charges

Today, the finished pieces come back, are weighed against the issue, and the difference is recorded as wastage or as metal still held by the karigar. This is the point where most disputes start. The karigar's invoice for making charges is checked by hand against the job order.

With an AI worker, the return weight is compared with the issue weight and the expected wastage for that karigar and job type. Any gap above the agreed band is sent to a person as an exception. Making-charge invoices from the karigar are matched to the job order. A person still weighs the pieces and decides whether a loss is genuine. The software cannot see the gold.

4. Hallmarking and stock in-house

Today, pieces are sent for hallmarking where the district requires it, the hallmark and the unique identification number are recorded, and the stock is moved into the godown. The stock keeper often records these details separately from the sales register, so a piece can be sold without its record being linked to its hallmark.

With an AI worker, each piece's hallmark record is linked to its stock entry and then to the invoice line when it is sold. Missing links are listed for the stock keeper to fix. Whether a district is covered, and which pieces need hallmarking, is a legal question for the owner and the compliance adviser.

5. Dispatch and GST invoicing

Today, the dispatch executive prepares the goods, the billing executive raises the GST tax invoice, and the invoice is entered into the accounts. Where the business is above the e-invoice threshold, an invoice reference number is also generated on the government portal. Each step is typed again.

With an AI worker, the invoice is prepared from the confirmed order and the dispatch record, with GST rates and HSN codes taken from the item master. The e-invoice data is prepared in the format the portal needs and held for approval. A person approves the batch. Generating the invoice reference number on the portal and the final sign-off stay with a person.

6. Returns and credit notes

Today, a party returns a piece because of a defect, a design mismatch or a weight issue. The return is noted on paper, a credit note is typed, and the party account is adjusted some days later. Returns are one of the places where the ledger and the stock drift apart.

With an AI worker, the return is linked to the original invoice line, the draft credit note is prepared, and the stock and party balance are both updated after approval. A return with no matching invoice line goes to a person.

7. Evening metal ledger reconciliation

Today, the bullion or metal ledger clerk reconciles the day's issues, returns, sales, purchases and wastage at the end of the day, often late into the evening. Small differences are carried forward and rarely fully explained.

With an AI worker, the day's movements are matched automatically and a short list of unmatched items is produced each evening. The clerk clears the list rather than building the reconciliation from scratch. Physical counts of gold and silver remain a person's job, and no software can confirm that metal in a safe matches the ledger without someone counting it.

8. Party balances and collections

Today, the collections executive keeps a list of overdue parties, phones them, and notes promises to pay. Follow-up is uneven because it depends on who has time that week.

With an AI worker, overdue balances are listed by age, and a payment reminder is sent on WhatsApp using a pre-approved utility template. When a party replies with a payment date, the date is recorded. A person decides on credit holds, settlements and any exception to terms.

Staff today and with AI workers

The table below lists the office roles that a typical jewellery wholesale or manufacturing business uses, with the job titles most often found in such offices. It shows which tasks an AI worker takes over and what remains with a person. The split is a starting point. Your own mix will depend on volume and on how many of these tasks already sit with one person.

Compliance points for Indian jewellery businesses

Jewellery businesses in India face several overlapping rules. Any automation has to fit them, and the owner remains responsible for the filings. The points below are the ones that most often shape how the workflow is built. They are not legal advice, and your chartered accountant or tax adviser should confirm how they apply to your business.

E-invoicing applies to businesses whose aggregate annual turnover has crossed ₹5 crore in any financial year since 2017-18, a threshold in force since 1 August 2023. Turnover is counted across all GST registrations under the same PAN, and once the threshold has been crossed, the obligation continues even if turnover later falls. For businesses with ₹10 crore or more, invoices must be reported to the portal within 30 days from 1 April 2025. Tax guides also note that a buyer cannot claim input tax credit on an invoice without a valid reference number, which is why the approval step in the invoicing workflow matters. Tax guides quote a penalty of ₹10,000 per invoice for non-compliance, so check the current figure in the GST law before you rely on it.

Finished gold jewellery is generally taxed at 3% under HSN 7113, while job work charges paid to a karigar attract 5% GST under SAC 9988. A karigar whose annual turnover stays below ₹20 lakh, or ₹10 lakh in special category states, does not need to register for GST. If an unregistered karigar does the work, the principal jeweller pays GST under the reverse charge mechanism. Gold sent to a karigar moves under a delivery challan under Rule 55 of the CGST Rules, and inputs must be received back within one year, or three years for capital goods, under Section 143 of the CGST Act. The automation should track those dates.

Hallmarking is mandatory for gold jewellery in the notified districts. The Ministry of Consumer Affairs issued the Third Amendment Order, 2026 on 3 August 2026, which extended mandatory hallmarking to 392 districts. Selling non-hallmarked gold jewellery in a covered district is not permitted. District lists have changed several times in 2026, so check the list before you build a rule that depends on it.

Party contact details, including mobile numbers used for WhatsApp, are personal data under the Digital Personal Data Protection Act, 2023. The DPDP Rules, 2025 were notified on 13 November 2025, and most obligations on consent, notices and breach reporting apply from 13 May 2027. Keep a record of how each party's number was collected, and stop messages when a party withdraws consent.

WhatsApp has its own rules. Reminders about a payment due are utility messages and must not contain an offer. Meta treats any template that mixes a transaction update with a promotion as marketing, and a party who opts out of marketing messages cannot receive them from that business. Utility templates continue to work for transaction updates.

How to move to AI workers without disrupting the office

The safest order is to keep the current team in place, run the new workflow alongside the old one for a few weeks, and only then remove manual steps. A business that switches everything on the same day tends to lose a week of billing and the trust of its karigars.

  1. Map one month of orders, challans and payment follow-ups, and count how many items are retyped, matched or chased by hand.
  2. Clean the item master, the HSN codes, the party codes and the karigar records, because automation copies whatever errors it finds.
  3. Start with the overdue reminders and karigar alerts. They change little in the way staff work and show results within a billing cycle.
  4. Run the evening reconciliation and the invoice preparation in parallel with the existing process for at least two weeks, and compare the outputs each evening.
  5. Send only exceptions to the staff member who owns each task. Clean records go through on approval.
  6. Once a month, review which roles now spend most of their time on exceptions, and decide whether a role should shrink, move to another task or be retrained.

Roles shrink to review gradually. A billing executive who approved every invoice in the first month approves only the exceptions by the third or fourth month. Nobody should be asked to leave because the system is new.

Common mistakes

The first mistake is automating a messy ledger. If karigar issues are recorded in one place and returns in another, the software will match them badly and staff will stop trusting the output. Fix the records before the automation.

The second mistake is letting the system decide on metal. Weight loss, purity and wastage need a person with a balance and a touchstone or testing equipment. The software can flag a gap, but it cannot confirm the gold.

The third mistake is sending reminders that read like marketing. A message that adds a discount to a payment reminder can change the template category and the cost per message, and it can cause parties to opt out.

The fourth mistake is skipping the e-invoice approval step. Invoices cannot be cancelled after 24 hours on the portal, and a wrong invoice needs a credit note. Keep a person in the approval loop for every batch.

The fifth mistake is building for an imagined volume. A business that issues a few dozen bills a month may not need all eight automations. Start with the one that removes the most daily chasing, and add the rest only when the volume justifies them.

How AiStaffo would automate this

AiStaffo would start by connecting the order record, the karigar challan register, the metal ledger, the GST invoicing data and the party balances, so that each item in the chain is visible in one place. Party orders would become draft bills with the rate and credit position attached, and karigar issues and returns would be matched each evening, with only the gaps sent to the metal ledger clerk. Overdue parties would receive WhatsApp reminders through approved utility templates, and payment replies would be logged against the right account. The owner still approves each invoice batch, decides on wastage, handles disputes and signs off on any change to terms. Questions people ask

Can AI handle GST billing for a jewellery wholesaler?
AI can prepare the invoice and e-invoice data from confirmed orders and check the rates and HSN codes against your item list. A person still approves each batch and handles errors, because the invoice reference number and the final filing carry legal responsibility. Input tax credit depends on valid invoices, so the approval step should not be skipped.
Do I need to e-invoice if my turnover is below ₹5 crore?
E-invoicing is compulsory for businesses whose aggregate annual turnover has crossed ₹5 crore in any financial year since 2017-18, in force since 1 August 2023. If you have never crossed the threshold, it remains optional for you. Check your turnover across all GST registrations under the same PAN with your accountant.
How does automation track gold sent to a karigar?
The system can create a challan from the issue weight, record the expected return date and flag any issue that has not come back. Under Section 143 of the CGST Act, inputs must generally be received back within one year, or three years for capital goods. The weight check on return still needs a person with a balance.
Will WhatsApp reminders to parties get me into trouble?
Payment reminders work well as utility messages if they contain only the transaction details. Adding a discount or an offer turns the template into marketing, which costs more and can be blocked by parties who opted out. Parties should also have consented to receive messages, and that consent should be recorded under the DPDP Rules, 2025.
Which office roles are most affected by AI in a jewellery business?
The billing executive, the karigar ledger clerk and the metal ledger clerk see the largest change, because most of their work is copying and matching. The collections executive also spends less time on routine calls. Roles that involve physical checks, negotiation and decisions on credit keep their core work.
When is automation not worth it for a jewellery unit?
If your business issues only a small number of bills a month and has very few karigars, the setup cost and the clean-up work may exceed the time saved. The same applies if your records are kept on paper and not yet entered. In that case, clean the records first and revisit the question once volume grows.
